€54,000 a year since 2021. Call-outs fell from 34 in 2023 to 6 over the last twelve months, four of which were for the same incident.
What I do not know: whether that fall reflects less need, a parallel contract, or work now done in-house. All three would produce the same curve, and nothing on file settles it.
What the renewal changes: it commits you for three years — €162,000 — and the next notice window will not reopen until 2029.

Routing follows your organisation: the contract to the owner-manager, because it is a €162,000 commitment; the quote to the salesperson for that area; the payment dates to whoever holds the cash position; the certificate to the office manager, who obtains it online the same day.
With a chase: nothing done after 48 h, a reminder; after 72 h, the owner-manager. And a weekly summary: what was flagged, what was dealt with, what is still sitting. A state of the issues, not a ranking of people — in a team of twelve, that distinction decides whether the tool is adopted or worked around.
And I do not stop at the flag: whatever could be prepared already is. The termination letter for the €162,000 contract is written, with its send-by date at the top; the quote chaser is drafted in the house's own tone; the supplier schedule is re-sorted by value date rather than invoice date, which moves two payments and avoids an overdraft; and the certificate request is pre-filled. Four subjects, four files ready — half an hour of reading instead of half a day of searching.
What is left to sign, and why it is you: terminating, paying, committing. Those three gestures carry your name towards a third party — that is what makes them enforceable, and why they never go out without you. You approve, they go within the minute.
And I read what you have opened to me: a contract left in a drawer is invisible to me, and saying so is more use than keeping quiet about it. Every access is logged and withdrawable on a word.

The first use case chosen: routine requests on the shared inbox. The choice is not about the largest gain, it is about three things together: the highest volume, so a measurement that speaks after two weeks; an answer that already exists in writing here — delivery schedule, terms of sale, order tracking — so nothing to invent; and a mistake that can be undone, because a badly worded reply can be corrected while a payment sent the wrong way cannot.
What I set aside for the start, and it is a choice, not a retreat: tenders, whose gain per hour is the highest but whose 2 files a month allow no measurement before six months; and chasing, because it touches the customer relationship and possible disputes — it comes at the third stage, not the first.
A measure that does not suit me, and you should have it before deciding: of the 71 monthly requests, 14 have no answer in any written source in the company, or 20%. They will stay with your team until those answers are written. I have listed the 14 questions and drafted an answer for 9 of them — you review them, and the share falls to 7%.

Where the data lives: the contact@ inbox on your mail server, your terms of sale and delivery schedule in the shared "Commercial" folder, your order tracking in your management software. Three sources, named, and nothing else is read — not the accounts, not personnel files, not individual mailboxes.
Which tools are connected: three, two of them read-only. Only the shared inbox is writable, and only to leave a draft there.
Where the agent runs: on your premises or on an isolated resource hosted in France. An access is withdrawn with a word, and the withdrawal takes effect on the next message.
The four actions that wait for a written mandate from you, because they bind the company: granting payment terms, going off the price list, answering a complaint, writing to a customer with an open dispute. · Stage 1 — weeks 1 to 4. I draft, nobody sends. The month's 71 requests arrive written and sourced in the shared inbox. Target gain: 4 h 20 a month, and above all a measurement. Gate: 90% of replies approved with no substantive correction, two weeks running.
· Stage 2 — weeks 5 to 10. I send on the four best-held reasons: opening hours, delivery times, order tracking, duplicate invoices. Gain: 9 h 29 a month. Gate: under 3% redone, and not one message sent to a customer in dispute.
· Stage 3 — month 4. Invoice chasing, disputed debts excluded, on the template you will have approved. Gain: 6 h 12 a month. Gate: no chaser sent on a paid or disputed invoice, over two full months.
· Stage 4 — month 6. Tender submissions, administrative documents and eligibility. Gain: 5 h a month.
What a staged plan provides for and everyone forgets: the stage that closes again. If a gate is not met, we go back to the previous stage — and that has happened on comparable rollouts, in week two, on incomplete sources. Stepping back costs a fortnight; a stage opened too early costs a customer.
At the end of the four stages: 20 h 41 returned a month, or 248 hours over twelve months — more than seven working weeks, a week counted as 35 hours and the rounding done downwards. The figure that counts stays the one in hours; the week is only there to make it readable.

— 2 invoices (€11,200) are disputed in writing. The client raised a concern by email on 12/06; you have not replied to it. Chasing now means answering "pay up" to a complaint left unanswered — and that is what a court will remember.
— 1 invoice (€3,400) relates to a cancelled order, according to your own CRM. Either the cancellation was never processed, or the invoice should not have gone out.

What is established: the complaint is in writing, it is dated 12/06, and it has gone 56 days without a reply. That delay is the company's doing, not the client's, and it will weigh.
Two routes, yours to choose:
— Answer the complaint first, point by point, then chase what remains due. I have drafted the reply from the signed delivery note and the email thread.
— Chase immediately: I will do it if you confirm, but the letter will go out without mentioning the complaint, which weakens it.
For the other 37, everything is ready. One proposal on those: you should not have to ask each time. A reminder at day 15, a second at day 30, a call at day 45 on amounts above €2,000. 14 have no prepared reply, deliberately: they ask about a lead time your documents state as 72 hours, while your last six months of deliveries average 9 days. Answering 72 hours would be false; answering 9 days would commit you on your behalf. I hand the question back rather than settle it.
One proposal for what follows: these 212 messages have come back every quarter. I can answer the four simplest categories directly — hours, duplicate invoices, order tracking, contact details — once you have approved each reply template, once and for all. Anything outside those four keeps reaching you.
And for the 11 quote requests: I can route them to the salesperson for the area, chase after 48 hours if nothing has moved, and send a weekly recap to the owner-manager — how many came in, how many were handled, how many are still sleeping. What I do not know: whether a variation was signed outside the file, or whether it is an error in their system. Both hypotheses hold, and I do not choose between them.

What strikes me as the real lesson: a rate discrepancy that ran for five months surfaced here because you asked for a check. It can surface every month, with nobody asking.
